How retail CMOs turn holiday video views into measurable revenue

Every Q4, retail marketers invest heavily in video to win the holiday season; however, too often that investment gets graded using methodologies that don’t capture the full path to purchase. Specifically, last-click attribution misappropriates credit for the final sale, ignoring the video campaigns that created the demand in the first place.

That gap can cost retailers millions in misallocated holiday spend. Across more than $2 billion in Q4 retail ad spend, analyzed by Google and TransUnion and spanning 791 marketing mix models (MMM) and 25 U.S. brands, YouTube ranked No. 1 in return on ad spend (ROAS), outpacing TV, other video, and paid social by 13% on total sales.1 Within that mix, retailers using Demand Gen campaigns outperformed the paid social average by 11% in online ROAS and 14% in-store.2

To accurately capture those returns and optimize with strong fidelity, you need a principled video measurement playbook that your CFO trusts and your media team can act on consistently — combining incrementality experiments, calibrated MMM, and real-time attribution across online and in-store sales. Here are three moves retail leaders make before and during the holiday rush.

Build holiday success on foundational data strength

AI-powered video campaigns are only as smart as the business outcomes you feed them. If your in-store registers, app purchases, and e-commerce checkouts aren’t connected, AI will optimize on estimates instead of actual profit.

Building data strength and unifying those first-party signals into a single pipeline before peak season pays immediate dividends. Advertisers who build their data strength with Google tag gateway can see on average over 20% uplift in conversions in their Demand Gen video campaigns.3

Petco and its agency partner Ovative Group showed how this foundation pays off. By connecting its first-party signals to Demand Gen campaigns, Petco dynamically guided pet parents toward either an online checkout or a nearby store visit, depending on the shopper. During Cyber Week, Petco drove a 626% increase in omnichannel ROAS and a 71% surge in physical store visits compared with its previous Demand Gen tests.

Set incrementality baselines before Cyber Week

With your data foundation set, align with finance on the video measurement insights your team has gathered all year. Before the holiday rush begins, translate your year-round lift studies and MMM response curves into preseason benchmarks. Understanding where your marketing is driving incremental outcomes will help you and your finance partners identify which video channels have more headroom.

It’s just as important to lock in those baselines as soon as possible. The rush around holiday shopping makes it hard to get reliable marketing test results, and holding back media during peak shopping days leaves revenue on the table.

Steer holiday video campaigns to scale YouTube performance

Once holiday shopping is underway, use those agreed-upon baselines to steer budgets toward real-time demand. As shipping cutoffs pass and last-minute shoppers shift from home delivery to in-store pickup, AI-powered video campaigns can automatically adjust bidding and creative to prioritize higher-margin baskets and nearby foot traffic.

To steer those budgets accurately, however, you have to measure beyond the final click. Media mix attribution data from Fospha shows that advertisers looking beyond last-click attribution metrics can uncover up to 18X more value from their YouTube campaigns.4 Including view-through and engaged-view conversions alongside attributed brand searches gives your team and your bidding models a complete picture of how YouTube drives demand and sales across the entire journey.

Turn Q4 video measurement into a year-round growth engine

Winning the holidays isn’t about chasing a short-term spike. When you connect first-party store and online data early, lock in incrementality baselines with finance before November, and steer with real-time signals in Q4, you build a measurable brand and performance engine that compounds into the new year.
